How to plan a refrigeration monitoring pilot that proves something.

Pick the right stores, record a baseline, name who acts on findings and agree the rollout decision in advance.

Pick a problem you can measure.

“See if monitoring helps” is not a pilot. “Can we cut after-hours product loss at our three oldest stores?” or “Are any of our racks leaking between services?” is. A precise question keeps the pilot honest.

Choose representative stores.

Include the controller types, store formats and problem stores you would face in a full rollout. A single new store proves very little about the rest of the estate.

Name who acts on findings.

Monitoring finds problems; people fix them. Agree who reviews findings, who authorizes work and who confirms the result.

Record the baseline and the changes.

Document the months before the pilot: alarms, service calls, refrigerant added, compressor replacements, product loss. During the pilot, note equipment replacements and other changes that could affect the result.

Decide how you will decide.

Agree the technical, operational and commercial criteria for rolling out before you start. Review them together at the end with operations, maintenance and finance.
